FROM THE BOOK · STEP ONE: EXPOSE THE BLOAT

Time Audit

For one normal working week, you and your key people log what you're doing in roughly fifteen-minute blocks. Not a time-and-motion study. Just a running note: "9:00, answering the same supplier email. 9:15, copying orders into the courier system."

At the end of the week, don't grind through the log by hand. Tag it here, or copy the ready-made prompt below and drop the whole week into an LLM.

The highlighter still works

If you'd rather keep it low-tech, a printout and a highlighter does the same job by hand. It just takes longer. Either way you're marking the same four kinds of work.

Or hand the whole week to an LLM

The exact prompt from the book, with your log pasted in

Here's a week of my time in fifteen-minute blocks. Total the hours by activity, biggest first.
Then tag each block as one of these four: eating the most time, manual and repetitive, copy-paste-upload-re-key, or living in a spreadsheet/email/website.
