FROM THE BOOK · BUILD, DON'T RENT (CH. 4)

Market Brain + Operating Brain

The brain of a business comes in two halves. The Market Brain knows who you sell to and why they buy. The Operating Brain knows how the work actually runs. Most owners can give a vague verbal answer to maybe three or four of these, and a written one to none.

Don't agonise over a perfect blank-page answer. Get down what you know, export it, and let the AI draft the gaps with you. You bring the truth; it brings the method.

Runs in your browser · what you type stays on your machine

Your business (for the export heading)
Ideal customer

Who you're actually for, and who you're not.

Buyer avatar(s)

The real people who sign off, with names and roles.

The pain

What drives them to go looking in the first place.

The desired outcome

What they actually want on the other side.

Why they buy

The real reasons they pick you and part with money.

Why they don't

The objections and doubts that stop them.

The offer

What you sell, how it's packaged, what it costs.

Customer language

The exact words they use, not your jargon.

Channels

Where they actually are and how they find you.

SEO visibility

What they type into a search box, and whether you show up.

The numbers

Your prices, margins, what a customer is worth.

The story

Where you came from and why anyone should care.

Reachable in full, used sparingly per job

Having it all written down and reachable is the goal. Shovelling all of it into every job is not. A pricing tool needs your margins and discount rules; it has no business touching your customers' phone numbers.

Then let the AI fill the gaps you wouldn't think to fill

Paste this, with your export, into your AI

Here is the brain of my business, as far as I've written it. Some sections are thin and some say "not written down yet".
Draft the gaps with me. Ask me the questions a good strategist would ask, one section at a time, starting with the weakest.
Where a section needs expert method rather than my knowledge (competitor objections, what's converting, channel choice), tell me what you'd do and do the first pass.
Don't invent facts about my business. Where you need a fact, ask.

# The brain of the business

One document, two halves. Everything an agency, a new hire or an AI tool needs before it can do anything useful for you. Reachable in full, used sparingly per job.
